The Napkin Method

Stop paying for AI that changes nothing. Know what to build first.

Building is cheap now. Building the wrong thing isn't.

For business owners and managers who pay for AI tools and still can't point to a single thing that got better.

Sample napkin: calls go unanswered while the team is busy, so clients are lost. Build first: AI answers and books it. Stop paying for: the chatbot plan.

We sketch first. Then we build it.

What managers keep telling me

  • “We pay for AI tools every month. Honestly, nothing is different.”

    the money question
  • “I wish we had a second brain with our own company data, so we could decide with facts instead of gut feeling.”

    the data question
  • “Everyone says we should use AI. I just don't know what to do with it.”

    the honest one

None of these is a tool problem. It's a decision nobody has made yet.

Three sketches before any tool

AI made building almost free. The expensive part is deciding. So we decide on paper first, where changing your mind costs nothing.

Try it now, no call needed.

5 questions before you buy another AI tool

Can't answer all five? The problem isn't the tool. The solution hasn't been designed yet. That's what a napkin session is for.

  1. What specific problem does it solve?

Not “being more efficient”. A problem you can point to.

  2. How much does that problem cost you today?

In hours, in money, or in lost customers.

  3. Who will use it every day?

If the honest answer is nobody, don't buy it.

  4. How will you know in a month if it worked?

Pick the number before you start, not after.

  5. What happens if you remove it?

If the answer is “nothing”, you already have your answer.

Who this is for, and who it isn't

For you if

  • You run or manage a business and pay for AI tools you can't justify.
  • You want to decide what to build before anyone builds it.
  • You'd rather start small and measure than launch a six-month project.

Not for you if

  • You want automation tutorials. There are thousands of good ones already.
  • You've already chosen the tool and just need someone to install it.
  • You're looking for AI hype. You won't find it here.

Isn't this just vague strategy?

No. You leave with a sketch of one real process: what to build first, what to stop paying for, and how you'll know in a month if it worked.

I can't even explain my problem.

You don't need to. Bring the task that eats the most of your team's time. I ask the questions.

Why should I trust your judgment?

Most AI projects fail on data and process, not on the model. I've spent years helping companies decide with data, so I know where projects break, and what's worth building.

What does it cost?

The session is free. If you want help afterwards, you get a written scope and price before anything starts. No surprise invoices.

Who sketches

Juan José G.

I'm an AI solutions designer based in Barcelona. For many years I've helped companies make data-driven decisions: the right numbers, in front of the people who decide.

AI made the building part fast and cheap. My job is to make sure what gets built is worth it. Every project starts the same way: on a napkin.

Bring one process.

Stop paying for AI that changes nothing. Know what to build first.

In 30 minutes you leave with one sketch of what to build first, and one thing to stop paying for. If it isn't useful, you've lost half an hour, not a budget.
